These are not bad questions, but they're not the questions that move a CFO. A CFO wants to know whether output changed. Whether the business performed differently after the investment than before. Whether the trade-off was worth making.
That reframe — from learning outcomes to business outcomes — is the entire game. Don't argue that people learned things. Argue that tasks took less time, proposals got faster, reports that required a specialist now get done by the team. Those are measurable. Those are defensible. Those are the conversations that get AI training approved at board level.

The cleanest AI training ROI argument is also the simplest: how much time does the team recover when repetitive tasks are handled faster or smarter? Here's a worked example you can adapt to your organisation.
A 50-person team, each recovering 45 minutes per day on repetitive tasks after AI training, generates 37.5 hours of potential productivity per day across the team. Apply a 60% capture rate — a conservative assumption that accounts for the days people are in meetings, off-task, or simply not applying their new skills — and you get 22.5 effective hours reclaimed per day.
Over a working month of 20 days, that's 450 hours. At an average fully loaded employee cost of $60 per hour in Singapore — a conservative figure for most professional roles — that's $27,000 in recovered productivity per month. Annualised: $324,000.
Against a training investment of $15,000–$30,000, the payback window is measured in weeks, not quarters. That's the number you bring to the CFO.
Plug in your own numbers. If your fully loaded cost is $45/hr and your team is 30 people, the math still works in your favour. If it's $80/hr and 100 people, it's a different conversation entirely. The formula is the same; the outcome scales with your context.
What counts as a "repetitive task" for this calculation? Writing first drafts of internal communications. Summarising meeting notes or documents. Pulling and formatting data reports. Responding to common client queries. Searching for information across internal systems. These are the tasks that AI tools handle well in 2026, and they're the ones your team is most likely spending time on right now.
The time-saved calculation is compelling, but it can feel abstract to leaders who haven't seen AI in action. The speed-to-output frame is more visceral — it speaks in terms of what actually changes in the room.
Tasks that took days now take hours. Reports that required a junior analyst now get completed by the manager directly. Proposals that needed a designer now get their first draft done by the account manager in the client meeting. Research that took a morning takes twenty minutes. These aren't theoretical efficiencies — they're what we consistently observe in every organisation we've worked with, across functions from HR to finance to operations to sales.
Put a number on it. If even three tasks per person per week move from a two-hour job to a twenty-minute job, that's 1.7 hours reclaimed per person per week. Across a 100-person team working 52 weeks a year, that's 8,840 hours per year — equivalent to more than four full-time employees' worth of working time, unlocked by shifting how people interact with tools they already have access to.
This frame is also useful because it's easy to verify. You don't need a sophisticated measurement system. You just need a manager to track how long a specific task takes before and after training for two weeks. The before-and-after comparison tells the story.
Here's where most AI training ROI projections fall apart: none of the numbers above materialise if people don't actually use AI tools after training.
This isn't a cynical observation — it's the single most important variable in any AI training ROI calculation, and it's the one most frequently omitted from the business case. A time-saved calculation assumes adoption. If adoption is low, the numerator is zero.
The research on behaviour change after single-session training is unambiguous: a one-off workshop produces almost no sustained change in day-to-day behaviour. L&D practitioners know this. It's why well-designed programmes build in reinforcement, follow-up, and accountability mechanisms. It's why the training design itself is part of the ROI calculation, not separate from it.

A training company that delivers a single awareness session and hands you a slide deck is not delivering a $324,000/year outcome — they're delivering an event. For the purposes of your ROI model: build in a realistic adoption assumption. 60% capture rate is conservative for a well-designed programme with follow-up. 30% is more realistic for a single session with no reinforcement. The gap between those two figures is the cost of poor training design — and it's a cost that never appears on the invoice.
The productivity frames above measure what you gain. There's a harder-to-quantify but often more compelling argument: what happens when your competitors' teams are AI-capable and yours aren't?
This is the question that tends to land hardest in a boardroom, particularly for industries where output speed and proposal quality directly drive revenue.
Consider a sales team scenario. Your competitor's account manager can produce a tailored proposal in 25 minutes using AI-assisted drafting tools. Your account manager, without AI skills, takes three hours to produce the same output. The proposals may be equivalent in quality. But the competitor's team can respond to five RFPs in the time yours responds to one. Over a year, with a typical close rate, that asymmetry has a material impact on pipeline and revenue — and it compounds as the gap between AI-capable and AI-naive teams widens.
This frame doesn't lend itself to clean numbers in a spreadsheet. But it's the one that tends to shift the conversation from "can we afford this?" to "can we afford not to?" That's the question you want your leadership team asking.
Here's a simple four-part structure for the conversation with your CFO or CHRO. Use your own organisation's numbers — these are the placeholders:
"Right now, our team of [X] people spends approximately [Y hours/week] on [category of tasks — e.g., writing internal reports, summarising documents, formatting data]. Based on our time audit, that's [total hours/week] across the team, at a fully loaded cost of roughly $[amount] per month."
"After AI training, based on what comparable teams have seen with this provider, we expect that to drop to [Z hours/week] for those same tasks — a reduction of approximately [%]. That's a conservative estimate based on a [60%] capture rate."
"At our average fully loaded hourly cost of $[X], the monthly productivity gain is approximately $[amount]. Annualised, that's $[amount]. The training investment is $[amount]. Break-even is [timeframe — typically 4–8 weeks for well-designed AI training]."
"The cost of not doing this isn't zero. Competitors who are training their teams now are building capability that compounds. The gap between AI-capable and AI-naive teams in [your industry] is widening. Every quarter we delay is a quarter of productivity gains we don't get back."
That's the script. It's not complicated. It works because it's grounded in your actual numbers, it's honest about assumptions, and it ends with a question the leadership team has to answer rather than a request they can defer.
